Uma das prioridades estrat\u00e9gicas da Hoosier Energy \u00e9 a Melhoria Cont\u00ednua. Entre as iniciativas que se enquadram nesse guarda-chuva est\u00e1 o Treinamento de Gerenciamento de Projetos para funcion\u00e1rios. Essa tarefa foi assumida pelo Vice-Presidente de Opera\u00e7\u00f5es Matt Mabrey e sua equipe, incluindo a Coordenadora do Programa de Melhoria Cont\u00ednua Chrystal Hoffmeister.<\/p>\n

Com a ajuda de Chad Harding, Misti Beiser e Warren Hopkins com as instala\u00e7\u00f5es, Hannah Knutson em seguran\u00e7a e treinamento, bem como suporte tecnol\u00f3gico de Heather Hughet, Jacob Repollet, Zach Horstman e Lynn Hubbard, Mabrey completou 15 sess\u00f5es de treinamento ao longo de 20 dias, com duas sess\u00f5es de recupera\u00e7\u00e3o ao longo de tr\u00eas dias restantes.<\/p>\n

Al\u00e9m de Mabrey instruir sobre gerenciamento de projetos, Denise Drury apresentou sobre financiamento RUS enquanto Damon Crain e Tammy Magerlein apresentaram procedimentos de compra da Hoosier em cada sess\u00e3o. Um total de 196 funcion\u00e1rios da Hoosier Energy foram identificados para receber o treinamento, com 166 tendo conclu\u00eddo at\u00e9 agora.<\/p>\n

Mabrey conversou recentemente com a GridLines sobre treinamento em gerenciamento de projetos.<\/p>\n

P: Quem ou o que era o p\u00fablico-alvo do Treinamento em Gerenciamento de Projetos?<\/strong><\/p>\n

 <\/p>\n

UM:<\/strong>\u00a0O objetivo era treinar todo o pessoal de gest\u00e3o da Hoosier Energy, incluindo os encarregados gerais da \u00e1rea e os encarregados de trabalho da \u00e1rea de transmiss\u00e3o. Esses s\u00e3o os funcion\u00e1rios prim\u00e1rios que almejamos, mas o treinamento tamb\u00e9m foi projetado para introduzir o conceito de gerenciamento de projetos a todos os funcion\u00e1rios da Hoosier com base em uma de nossas iniciativas estrat\u00e9gicas.<\/p>\n

 <\/p>\n

Isso cria um escopo muito grande. Estamos caminhando para o gerenciamento de projetos em toda a empresa e trabalhando para que todos os grupos fa\u00e7am a mesma coisa, utilizando as mesmas ferramentas e processos. Estamos progredindo, mas ainda temos um longo caminho a percorrer.<\/p>\n

Come\u00e7amos com uma sess\u00e3o de treinamento de quatro horas para a equipe s\u00eanior e depois atribu\u00edmos a todos os outros um treinamento de quatro, oito ou 16 horas, dependendo de sua posi\u00e7\u00e3o.<\/p>\n

UM:\u00a0<\/strong>Reconheci logo no in\u00edcio que teria um n\u00edvel de experi\u00eancia diversificado em gerenciamento de projetos, variando de um extremo em que os funcion\u00e1rios podem dizer: "Tenho gerenciado projetos durante toda a minha carreira e n\u00e3o preciso de treinamento em gerenciamento de projetos. Eu sei o que fazer", ao outro extremo em que os funcion\u00e1rios podem dizer: "Nunca farei gerenciamento de projetos, por que preciso do treinamento?"<\/p>\n

 <\/p>\n

\"\"<\/p>\n

Era isso que t\u00ednhamos que equilibrar. Alguns tinham uma experi\u00eancia tremenda, mas o \u00faltimo treinamento formal foi em 2012, h\u00e1 10 anos, e algumas coisas mudaram. Para esse grupo, \u00e9 um treinamento de atualiza\u00e7\u00e3o.<\/p>\n

 <\/p>\n

Para o outro grupo, foi mais orienta\u00e7\u00e3o, introdu\u00e7\u00e3o, padroniza\u00e7\u00e3o. Gerenciamento de projetos \u00e9 uma estrutura e uma forma de trabalho que pode ser aplicada a muitos ambientes de neg\u00f3cios. Uma das minhas primeiras perguntas que fiz no in\u00edcio de cada sess\u00e3o de treinamento foi: "Quantos de voc\u00eas tiveram empregos diferentes na Hoosier?" Exceto pelos novos funcion\u00e1rios, quase todos levantaram a m\u00e3o. Ent\u00e3o eu disse ao grupo: "Voc\u00eas podem se encontrar em um emprego ent\u00e3o, onde podem utilizar essas habilidades, mesmo que n\u00e3o achem que precisam delas agora." O jeito Hoosier \u00e9 estar em v\u00e1rios empregos ao longo de uma carreira e voc\u00ea nunca sabe.<\/p>\n

No processo, foi desafiador instruir em um n\u00edvel que n\u00e3o passasse despercebido para algumas pessoas, mas tamb\u00e9m n\u00e3o simplificasse demais para as pessoas que fazem isso para viver. Acho que encontramos um bom equil\u00edbrio.<\/p>\n

 <\/p>\n

P: Voc\u00ea j\u00e1 fez algum treinamento em gerenciamento de projetos antes. Como isso foi similar e diferente?<\/strong><\/p>\n

 <\/p>\n

UM:<\/strong>\u00a0Antes de ser vice-presidente, eu era gerente s\u00eanior de produ\u00e7\u00e3o de energia. Eu tinha credenciais como gerente de projeto profissional (PMP) e, conforme novos funcion\u00e1rios chegavam \u00e0 organiza\u00e7\u00e3o, reconhecemos que esses funcion\u00e1rios precisavam de alguma base em gerenciamento de projetos, ent\u00e3o me voluntariei para fornecer o treinamento. Ao fazer isso, cobri princ\u00edpios universais de gerenciamento de projetos, bem como processos espec\u00edficos da Hoosier, ao mesmo tempo em que recebia unidades de desenvolvimento profissional para minha certifica\u00e7\u00e3o.<\/p>\n

 <\/p>\n

Criei os materiais e fiz duas sess\u00f5es de treinamento, uma em 2019 na sala de treinamento e uma em 2020 na sala do conselho. Ent\u00e3o, quando o Conselho e os Membros adotaram as novas prioridades estrat\u00e9gicas da Hoosier em mar\u00e7o de 2022, fui designado para o treinamento de gerenciamento de projetos. Na verdade, apenas aprimorei os materiais que tinha, tornando-os melhores e mais inclusivos.<\/p>\n

 <\/p>\n

Tamb\u00e9m adicionamos alguns question\u00e1rios Kahoot para divers\u00e3o e para quebrar as coisas. Tendo sido o receptor de treinamento por d\u00e9cadas, \u00e9 desafiador ouvir algu\u00e9m falar por oito horas. Para combater isso, tivemos Kahoot, palestrantes convidados com Damon, Tammy e Denise, al\u00e9m de quatro exerc\u00edcios que permitiram que as pessoas se dividissem em grupos se quisessem para se familiarizarem com as ferramentas e aplicar os princ\u00edpios \u00e0 realidade.<\/p>\n

Este foi realmente um esfor\u00e7o conjunto.<\/p>\n

 <\/p>\n

P: No geral, voc\u00ea acha que o treinamento foi bem-sucedido em atingir o que se prop\u00f4s a fazer?<\/strong><\/p>\n

 <\/p>\n

UM:<\/strong>\u00a0Acho que sim. Acredito que a iniciativa atingiu seus objetivos e, a julgar pelas pesquisas e feedback p\u00f3s-treinamento que recebi, atingiu os objetivos do programa. Para os funcion\u00e1rios que j\u00e1 fizeram o treinamento antes, foi uma atualiza\u00e7\u00e3o e realmente envolvente. Para os funcion\u00e1rios que nunca fizeram treinamento, agora, se ouvirem sobre cronogramas de marcos, identifica\u00e7\u00e3o e gerenciamento de stakeholders, risco ou escopos de trabalho, eles t\u00eam uma estrutura b\u00e1sica para entender o que os outros est\u00e3o fazendo na empresa. E pegamos todas as perguntas feitas durante o treinamento e colocamos a pergunta com a resposta no arquivo One-Drive, que todos podem acessar e ver.<\/p>\n

 <\/p>\n

Um b\u00f4nus incidental disso foi para o Project Management Office. Ele foi formado em julho de 2021, ent\u00e3o eles est\u00e3o trabalhando para padronizar processos em toda a empresa. Recebemos feedback de que as pessoas n\u00e3o sabem sobre isso, ent\u00e3o estamos ajudando o PMO a entender onde est\u00e3o as lacunas, o que est\u00e1 faltando, o que \u00e9 mais importante para as pessoas.
